OpenAI moved to CPC pricing for ChatGPT Ads. Google is expanding AI's role in campaign management through AI Max. Both platforms are heading in the same direction, and the implication for marketers is consistent regardless of which side of search you're working on. The quality of your brief to the AI determines the quality of your results.

Google's AI Brief feature makes this explicit. Instead of setting keywords and bids manually, you describe your strategy in plain language and let the AI execute. You tell it what you want, and it shows you a preview of how it interpreted your instructions before you commit budget.

That preview capability removes the previous leap of faith. You can validate the AI's interpretation before spending a dollar. If the targeting looks wrong or the messaging direction is off, that's on the brief, not the algorithm.

The teams that struggle most with AI-managed campaigns hand over the controls and assume the AI will figure out their strategy. It doesn't.

The briefing stage, which most teams used to skip or rush through, is now where campaigns succeed or fail. Before, you could compensate for a weak brief by adjusting bids and keywords as results came in. That tactical feedback loop is disappearing.

AI Max optimises continuously, but it's optimising toward whatever objective you gave it in the brief. If that brief was vague, you get vague results at scale.

A rushed brief looks like a campaign objective set to "maximise conversions" with a landing page URL and a product category. No messaging guidance, no audience context, no indication of what the business actually does differently. The AI has enough to run, but not enough to run well.

What tends to happen is the campaign serves broadly, burns through budget on low-intent traffic, and the marketer concludes that AI Max doesn't work for their category. In most cases the AI did exactly what it was told. The brief just didn't tell it enough.

What a good brief actually contains

The single biggest improvement is audience specificity. Not demographics, but the problem the customer is trying to solve when they search.

"We sell accounting software to small business owners" is a starting point.

"We sell accounting software to trade businesses that are growing fast enough to need their first dedicated bookkeeper but aren't ready to hire one" is a brief the AI can actually work with.

That level of specificity changes which searches the AI matches to, which landing pages it prioritises, and how it interprets intent signals from the feed. Everything else in the brief builds on that foundation.

The most common mistake is describing the product instead of the customer's situation. "We offer a comprehensive cloud-based accounting solution with real-time reporting" tells the AI what you sell. It doesn't tell it who's ready to buy or what's driving them to search right now.

The second mistake is writing for the best-case customer rather than the actual one. Clients often describe their ideal buyer in aspirational terms that don't match the search behaviour of the people who actually convert. The brief needs to reflect reality, not the sales deck.

The advantage AEO marketers don't realise they have

Marketers who've been working on AEO have a transferable advantage here. Learning to brief AI through content structure and entity associations is the same discipline as briefing AI Max through plain language instructions.

The way you structure content for AI citation, being specific about who you serve, what problems you solve, and what makes your perspective credible, is essentially briefing the AI on what to recommend you for. When Google introduced a literal plain language instruction layer for paid campaigns, the parallel became impossible to ignore.

The inputs are different but the underlying discipline is identical: give the AI enough context to make good decisions on your behalf.

The AEO-experienced client writes their brief the way they've learned to write content: audience first, problem first, context before product. They describe the customer's situation, the moment of intent, what would make someone trust their brand over a competitor. It reads almost like a content brief.

The traditional paid search specialist writes a list of match types they wanted to preserve, bid caps, and a note about which keywords had performed historically. Technically precise, but strategically thin.

The AI Max brief rewards the first approach and can't do much with the second. The irony is that the paid search specialist had more platform experience, but the AEO client had better briefing instincts because they'd been forced to develop them.

What to look for before you go live

The preview step exposes gaps in strategic thinking that tactical execution used to paper over. The marketers who engage seriously with it will get meaningfully better results than those who click through it.

You're looking for three things when you engage with the preview. Does the AI's interpretation of your audience match who you actually want to reach? If you briefed it on trade businesses outgrowing manual bookkeeping and the preview is showing broad small business signals, the brief wasn't specific enough.

Does the messaging direction reflect your actual differentiators or has the AI defaulted to category generics? If every competitor in your space could run the same ads the preview is showing, you haven't given the AI enough to work with.

Are the URLs it's selecting appropriate for the intent it's matching to? Final URL Expansion means the AI can send traffic to pages you didn't explicitly nominate, and the preview is your chance to catch mismatches before they cost you.

If all three look right, you're in good shape. If any of them are off, go back to the brief before you go live.

The signal is in what both systems reward. On the organic side, AI citation favours brands that have clear entity associations, consistent signals across the web, and content that answers specific questions from a credible position.

On the paid side, AI Max performs best when the brief describes a specific audience, a clear problem, and a differentiated position.

Strip away the channel mechanics and you're describing the same thing: give the AI enough context about who you are, who you serve, and why you're the right answer, and it will make better decisions on your behalf. The brands building that clarity for AEO are inadvertently building it for paid AI too. That's the convergence. It's not about platforms merging, it's about the underlying requirement becoming identical. The skill that matters is the same skill, expressed through different interfaces.

The marketers who adapt fastest won't be the ones who understand the technical mechanics. They'll be the ones who get good at briefing AI clearly and evaluating its outputs critically. That's a transferable skill that sits above any individual platform.

If a marketing team wanted to audit whether they're ready for this shift, the question is simple: can you describe your best customer's situation in two sentences, without mentioning your product?

If the answer takes five minutes and still ends up being about features, the brief isn't ready. That question surfaces whether a team thinks in audience terms or product terms. AI rewards the former and can't do much with the latter, whether you're briefing it through content structure for organic citation or through plain language instructions for a paid campaign.

The gap between a decent brief and a great one is harder to see than the gap between no brief and a decent one. The brands that will pull away are the ones treating every campaign cycle as a briefing iteration, not a set-and-forget.
